A free-shipping threshold with a progress bar in the cart is the cheapest average-order-value lift in ecommerce. No redesign, no new traffic, no discount eating your margin. Just a line that says “You’re $12 away from free shipping” and a bar that fills up, quietly turning a $54 cart into a $70 one.
Why does it work so well? Because unexpected shipping cost is the classic deal-killer: in Baymard’s long-running cart abandonment research, extra costs like shipping sit at the top of the reasons shoppers bail. The threshold flips that psychology. Shipping stops being a penalty at checkout and becomes a prize in the cart, and shoppers will genuinely enjoy hunting for one more item to win it. Same fee, opposite emotion.

“$12 away” beats “free shipping over $65” because it does the math for the shopper and makes the gap feel small.
Setting the threshold
Set it just above your current average order value: AOV of $54, threshold of $65 or $70. Close enough that one small add-on clears it, far enough that clearing it actually grows the order. Set it at double your AOV and the bar reads as a taunt; shoppers ignore prizes they cannot reach. Then check the margin math on the orders that cross the line: the add-on item’s margin should comfortably cover the shipping you are eating. You know your baseline AOV from tip 1, so this is a five-minute calculation, not a guess.
Execution notes
- Say the remaining amount, everywhere the cart appears. Drawer, cart page, and the moment an item is added. “$12 away” is the whole trick.
- Celebrate crossing it. “You’ve unlocked free shipping” is a tiny win the shopper carries into checkout.
- Suggest an item that closes the gap. A $15 add-on next to a $12 gap is service, not upselling. Many themes and cart apps do this natively.
- Keep the promise at checkout. If the bar says free and checkout adds a fee for a rural surcharge, you have converted delight into a screenshot.
Most Shopify themes support a shipping bar out of the box or with a free app. For an afternoon of setup, it is the closest thing to a free lunch this series will offer.
